CPQ (Configure-Price-Quote)

Project process: How successful CPQ and configurator solutions are created

Author: Elisabeth Sonnleitner

Those who opt for a product configurator or CPQ solution want one thing above all else: to quickly gain clarity about how a project will proceed, what steps are necessary, and how much support they will actually receive.

That's precisely why we at Combeenation have developed a structured, transparent, and proven project process. It guides companies safely from the initial idea to go-live - including comprehensive support with technical implementation and product logic.

1. Contact

The first step is very straightforward: you contact us and we get to know each other in a non-binding 30-minute conversation. During this conversation, we clarify together what the issue is and how we can best support you. We listen, talk about your current challenges, and clarify why you are considering a CPQ solution.

2. Requirements Analysis

In a further call, we will determine together:

  • What goals should be achieved with the configurator or CPQ?
  • What does the product look like?
  • Which user groups (sales, dealers, product managers, etc.) should work with it?
  • Which systems need to be connected?
  • ….

This discussion lays the foundation for making a technical decision later on.

3. Have we understood everything correctly?

At this meeting, we will present our proposed solution:

  • What could a suitable solution (Configurator - Price management - Quote management) look like in concrete terms?
  • What functions, what logic, what integrations?
  • Does all of this cover the functional and technical requirements?

The goal of this call: clarity about the technical direction.

4. Workshop – Defining the Project Scope

The workshop is optional. For all customers where not everything has been finalized yet. Small details will be agreed upon together here.

In this half-day workshop, we will go into greater detail:

  • Analysis of the product and its variants
  • Identification of all user groups (retailers, end customers, sales, internal sales, etc.)
  • Definition of objectives and success criteria
  • Overview of ERP, CRM, PIM, and other systems
  • Clarification of data structures and relevant processes

This step ensures that no assumptions remain unaddressed.

5. Implementation offer including license costs

Based on the workshop, we will prepare a customized offer that accurately reflects:

  • How the implementation works
  • What features are included
  • What the licensing costs are
  • What the schedule looks like

Transparency is particularly important to us here.

6. Project Kick-off – Let’s Get Started Together

The official project launch begins with your approval. In this step, we lay the organizational groundwork for smooth collaboration.

We define together:

  • All roles and responsibilities (project management, technical contacts, specialist departments)
  • Clear communication channels and meeting schedules
  • Access, tools, and documentation structures
  • Priorities and initial implementation steps in the project plan

This ensures that everyone involved knows from the outset who does what, how communication works, and how we can work together efficiently.

7. Agile implementation – we guide you through the process (your biggest advantage)

This step sets Combeenation apart from the competition. Many CPQ or configurator providers simply supply a tool – we supply a fully thought-out system.

What we do for you

  • Development of the complete product logic
  • Definition of the data structure and rules
  • Technical implementation of all variants
  • Connection to your systems
  • Ongoing coordination and prioritization

You don't have to model product logic, build data structures, or program complex dependencies yourself. We take care of all the complicated stuff for you.

The result is a system that is technically well integrated, logically structured, easy to maintain, and precisely tailored to your sales and product logic. In short: we guide you through every single step—both professionally and technically.

Good to knowIn this step, we also work with you to define which areas you would like to maintain yourself in the future. Based on this, the corresponding data structure is defined so that you can maintain this content independently later on.

We generally take care of the entire technical implementation for you. However, if you would like to customize or expand certain areas yourself at a later date – such as individual logic or data content – this is possible at any time.

We support both approaches: you can leave everything to us or choose to operate individual parts yourself. This keeps your system flexible, open, and exactly as maintainable as makes sense for your company.

8. Go-Live – A Smooth Start

Once all functions have been implemented, tested, and approved by you, the configurator or CPQ system goes live. The go-live is structured and well prepared so that you can start productive operation without interruptions. The result is a stable, high-performance configurator that is precisely tailored to your processes, neatly integrated into your system landscape, and immediately ready for use by sales, dealers, or end customers.

Conclusion: Predictability, security, and a partner who makes complex things simple
Many companies hesitate to embark on CPQ or configurator projects because they fear:

  • technical complexity
  • overwhelming product logic
  • unclear project processes
  • insufficient support

Our process is designed to remove precisely these obstacles. We guide you step by step – from the initial idea to live operation.

Even after go-live, we remain at your side: you have a personal contact person and we continue to see ourselves as a long-term partner.
