CPQ Implementation: Process & Duration

Depending on the complexity, implementing a CPQ solution from Combeenation typically takes 4 weeks to 6 months. The exact duration depends on the number of variants, integrations, and your existing product data. Here you can see the process broken down into five phases, along with two detailed real-world examples.

How long does implementation take?

Depending on the complexity, implementation takes between about 4 and 8 weeks for simple configurators and several months for comprehensive CPQ solutions. We’ll determine the exact duration together during the kickoff meeting.

Simple

Simple Configurator

4–8 weeks

  • A module (configurator)
  • Integration: none
  • Variants: manageable
Medium

Solid CPQ Configurator

2–4 months

  • Two to three modules
  • Integration: a system (ERP)
  • Variations: medium
KOMPLEX

Comprehensive CPQ Solution

starting at 4–6 months

  • All modules
  • Integration: Multiple Systems (ERP & CRM)
  • Variants: very high
Here's how it works

The Project Process — From Concept to Launch

A structured, transparent five-step process.

1. Discovery Phase

2–4 weeks | Together, we analyze your product logic, the existing system landscape, and the required interfaces. The result is a binding architectural concept incl. UI/UX, which we use as the basis for determining the effort and scope of the subsequent phases.

2. MVP Phase

4–8 weeks | We’re building an MVP (short for “Minimum Viable Product”) — an initial, functional version with the most important core features, deliberately stripped down to the bare essentials. This way, you’ll be working with a real product after just a few weeks, rather than having to wait until the end of the project.

3. Expansion

3–6 weeks | Based on feedback from live use, we are gradually expanding the solution to include additional variants, pricing rules, and features — prioritizing those that provide the greatest benefit to your sales team.

4. Completion

1–2 weeks | We will officially hand over the solution for production use, train your team on how to use the configurator, and provide the technical documentation.

5. Ongoing Support

on an ongoing basis | After the go-live, we continue to manage the solution: providing support, maintenance, and ongoing development to accommodate new products, variants, or integrations.

Agile Work Methods

We deliberately use an agile approach rather than a rigid waterfall model: Thanks to the early MVP, you’ll receive real feedback from live use after just a few weeks, rather than having to wait until the end of the project. We bill monthly, so you always have a complete overview of your budget. Change requests are continuously factored into our prioritization, rather than having to be renegotiated through individual change requests. In practice, this significantly reduces one thing above all else: the risk of ending up with a product at the end of the project that doesn’t meet your actual needs.

Your project team at Combeenation

Dedicated roles support your project from start to finish: The Project Lead manages the project and serves as your primary point of contact. The Project Developer is responsible for setting up the configurator and platform. The 3D Artist prepares the 3D data for the configurator, and the Integration Expert handles the integration with your third-party systems, such as ERP or CRM.

From Real-World Experience

Two Detailed Practical Examples

Anonymized real-world projects.

Example 1 · Furniture Manufacturer

CPQ for Warehouse System Solutions

Implementation time: approximately 14 weeks

A 3D configurator with approximately 3 million variants — featuring modules for configuration, pricing and quote management, role-based pricing, and integration with the website/online store. Quote generation is 76% faster.

3D configurator for an industrial shelving system with product previews and settings for dimensions, levels, load capacity, and accessories.
Example 2 · Mechanical Engineering

CPQ for Configurable Systems

Implementation period: approximately 20 weeks

A comprehensive CPQ solution with all modules for highly complex product variants — featuring ERP integration as well as automated bills of materials and assembly instructions. The entire quoting process has been migrated from the ERP system: The sales team now operates 100% on the CPQ platform — a major internal transition that was successfully completed.

3D configurator for an industrial recycling plant, featuring a plant preview and an overview of the configured components and technical specifications.

Frequently Asked Questions About Implementation

How long does it take to implement a CPQ solution?

Depending on the complexity, implementation takes 4–8 weeks for a simple configurator, 2–4 months for a robust CPQ configurator, and 4–6 months or more for a comprehensive CPQ solution with multiple system integrations. The exact duration will be determined jointly during the kickoff meeting.

How does a CPQ project work?

A CPQ project at Combeenation goes through five phases: Discovery (2–4 weeks, product logic, architecture, UI/UX), MVP — short for Minimum Viable Product, an initial functional base version (4–8 weeks), Expansion (3–6 weeks, additional features), Completion (1–2 weeks, handover to operations), and ongoing support and further development after go-live.

What factors influence the duration of a CPQ implementation?

The most important factors are the variety of product variants, the number and complexity of integrations (e.g., ERP, CRM, or PIM), the quality of existing product data, and the number of required modules, such as a configurator, pricing and quote management, distributor management, contact management, lead management, or 3D visualization.

Can the CPQ solution be implemented in phases?

Yes. Combeenation deliberately takes an agile approach: The system can go live as soon as the MVP phase (the first functional base version) is complete, and additional features and integrations are then added incrementally rather than via change requests.

How much internal effort is involved?

The internal effort required is manageable and focuses on kickoff workshops, providing product data, and regular feedback during the MVP and expansion phases. One dedicated point of contact on the client side is usually sufficient.
